Coordinating a China-Plus-Vietnam Sourcing Split: An Illustrative Example

Illustrative example — keeping the China-side component flow coordinated when final assembly moves to a second country.

The following is an illustrative example of a coordination problem we work through with diversifying importers, not a specific named client case.

An importer shifting final assembly of a product line to Vietnam, while continuing to source the majority of components from existing Chinese suppliers, needs those components to reach the Vietnam assembly facility on a schedule that keeps the new assembly line running, which is a different coordination problem than the direct-to-destination shipping the importer was used to running when everything was made and shipped directly from China.

The approach that works is treating the China-to-Vietnam component leg with the same discipline as any export shipment — confirmed cargo-ready dates from each Chinese supplier, consolidated where multiple suppliers feed the same assembly run, and a booking plan that accounts for the cross-border leg into Vietnam as a distinct step with its own transit time and customs process, not an extension of what used to be a single direct export.

The origin question is handled separately and explicitly: confirming with the importer's trade counsel which finished-goods origin claim the Vietnam-assembled product can legitimately make, before that determination affects the destination-market duty rate the importer is planning around.

The outcome this approach is built around: a predictable component supply into the new assembly location, so the sourcing diversification does not introduce new, unplanned supply-chain risk on the China-side leg that is still feeding most of the product's value.
